Production control
Your China supplier says production is delayed. What should you verify before waiting longer?
A new promised date is not a recovery plan. Before you accept another delay, establish what has actually been completed, what is blocking the order, which milestone moves next, and what leverage is still available under your order and payment terms.
Short answer
First separate a normal schedule slip from an evidence problem. A supplier that is genuinely late should still be able to show what materials are in, what operations are complete, what quantity is finished, what is blocked and a dated sequence to recover.
If every missed date produces only another verbal promise, treat the missing evidence itself as a risk signal — especially before releasing another payment or committing to an urgent freight plan.
Classify the delay before you react
| Delay type | What it looks like | What to verify |
|---|---|---|
| Material delay | A named material/component has not arrived. | Purchase status, supplier/lot, expected receipt date and whether an approved substitute is being proposed. |
| Capacity / queue | Your order is waiting for a line, tool, mould, machine or subcontractor. | Actual scheduled start, current queue position, outsourced step and realistic cycle time. |
| Quality / rework | Production happened, but units need repair or remake. | Quantity affected, defect evidence, root cause, rework plan and whether the original specification is still being followed. |
| Buyer-side change | Artwork, specification, quantity or approval changed after order release. | Which change moved the critical path and the new agreed baseline. |
| Evidence gap | The supplier cannot clearly show where the order is. | Independent or time-specific evidence of work completed before accepting a new date. |
Ask for a recovery pack, not another promise
- Original committed production / ship date and every later revision
- Completed quantity, work-in-progress quantity and remaining quantity
- Which materials/components are physically available and which are still missing
- Dated production evidence tied to your product or order, not generic factory photos
- Any subcontracted operation and the party currently holding the goods
- One revised milestone sequence: materials → production → packing → inspection → shipment
- What action will happen if the revised milestone is missed again
Choose the next action from the evidence
- Wait with a dated checkpoint when the cause is specific, progress is visible and the revised date is credible.
- Require a recovery plan when the order can still recover but the supplier has not translated the delay into dated milestones and owners.
- Pause the next discretionary payment when your agreed terms allow it and the supplier cannot show the evidence needed for that payment milestone.
- Escalate under the actual order/contract process when an agreed ship date or other protected term is being missed. Platform and contract remedies depend on the order you actually placed.
- Plan an exit or split only after checking tooling, materials, ownership, unfinished inventory, alternate capacity and the cost of moving. Switching factories is not automatically faster.
Do not invent payment leverage that is not in your contract or platform order. Check the exact terms before withholding, cancelling or filing a claim.
If the order is protected by Alibaba.com Trade Assurance
Alibaba.com states that Trade Assurance protection is based on the online order terms, including agreed product quality and ship date. Its current money-back policy says buyers can claim when an order has not shipped as agreed, subject to the specific order and eligibility rules.
That makes the order record and communication trail important. Keep the agreed date, approved changes and supplier explanations inside the order evidence rather than relying only on off-platform calls.
Trade Assurance terms and eligible services change. Check the current terms attached to your order before relying on a remedy.
